IVR design customers don't hate: 9 rules that shorten calls

Nobody calls a business hoping to enjoy the menu. A good IVR is invisible — it gets people to the right place so quickly they barely notice it. A bad one is the reason your reviews mention “impossible to reach a human.” These nine rules keep you on the right side of that line.
1. Lead with the most common reason
Look at your call data. If 60% of callers want order status, that's option one — not option four after billing and hours.
2. Keep it to five options, one level deep where you can
Every extra option and sub-menu adds cognitive load and drop-off. Depth is where callers get lost; flatten it.
3. Offer a human early
“Press 0 to speak to an agent” should always exist and should always work. Hiding it breeds the frustration you're trying to avoid.
4. Route by skill, not just by number pressed
Getting to “sales” isn't enough if the caller lands with a rep who can't help. Skill-, priority- and language-based routing gets them to someone who can resolve it first time.
5. Respect time and context
After-hours flows, holiday messages and callback offers stop callers hitting a dead end. If wait times are long, offer a callback instead of holding the line.
6. Recognise returning callers
When the IVR knows the number, it can greet by name and route based on the open ticket or recent order — skipping questions the caller already answered.
7. Record the right things
Capture DTMF inputs and outcomes against the customer record so patterns surface: which options overload, where callers abandon, which routes resolve.
8. Announce position and give an exit
Uncertainty is what makes holding unbearable. Position-in-queue and an always-available callback turn a hold into a choice.
9. Review the flow monthly
An IVR is not set-and-forget. Call reasons shift with seasons and launches; a ten-minute monthly review keeps the menu matching reality.
